Organize the Crew For Your Refit

During the shipbuilding period, strategically organize your workers. Different crew departments are subject to varying workloads during shipyard seasons. The interior team has more downtime because they are primarily in charge of preventing damage to the yacht throughout the refurbishment and performing stock takes, etc. 

The engineers, on the other hand, are typically busiest during this time of year. During a shipyard period, stewardesses, deckhands, and chefs, frequently have free time to attend professional training programs. Typically, the project manager for your shipyard will know about it. They can tell you how many crew members you will need to help do the job with the team onboard.

Expect Delay in almost every refitting projects

To only renew the rigging of a 50 feet boat, the yacht refit may cost only about $20,000. If you want to change the look by replacing the wood, paint or restrain it, the cost will go up to $300,000.

Yacht ownership is a great pleasure, but these magnificent vessels also require a great deal of upkeep, with regular periods in the yard required for yacht refit or maintenance. Whether conducting a major overhaul or just making a few cosmetic and systems updates, a yacht refit is a large undertaking, requiring excellent scheduling and budgeting, as well as excellent management of participating crew and contractors.

Finding a highly experienced, professionally run shipyard will go a long way towards heading off costly delays or possible conflict between the yacht and the shipyard, but there’s a great deal the captain and crew can do to ensure a successful, speedy yacht refit yard period.

1. Once the captain and crew have drawn up an extremely thorough yacht refit yard work list, submit the work list to numerous shipyards for quotes. Be wary of jumping on the cheapest quote, drill down into why the quote is lower. Ask around for shipyard recommendations, and be quick to note if the shipyard quote process has any errors, is revised numerous times, or simply doesn’t reflect good customer service.

2. The process must be organized by a strong project manager who is there from the start to the finish of the yard period. This is most often the captain, but can also be a trusted external project manager, and the yacht management company may also be involved. The yacht’s engineer is also heavily involved in the shipyard project management, normally holding the 2IC role onboard. The shipyard will also assign their own project manager to collaborate with the yacht’s designated person throughout the yacht’s refit.

3. Budgeting is of extreme importance. Yacht refit budget overruns are common during shipyard periods – partly due to unknown faults being uncovered during the work, but also due to poor time management or installation problems and delays. Work should be meticulously budgeted, with a running total with breakdowns to indicate where the budget has blown out (and where possible efficiencies could be gained.)

4. Shipyard insurance is imperative. The contract details must be rock-solid to apportion where liability falls for lateness, budget overruns, or any damage caused in the shipyard. Be sure to check for conditions involving ‘hot work’ such as welding, as some policies do not cover this.

5. Fires have occasionally been known to happen in shipyards due to the nature of the work, so ensure that the shipyard’s firefighting capabilities are top-notch, carry out crew fire drills extremely regularly, and insist on crew vigilance and a 24/7 watch schedule throughout the yacht refit.

6. Yacht refits can run over-time due to unexpected complications, so be aware of this when planning any charter bookings, yacht transport, or boss trips around this time.

8. Have the contractor and dayworker admission process streamlined for your yacht refit. A common delay in shipyards is in the mornings, when dayworkers and external contractors can get held up at the gate because they aren’t listed on the day’s admissions. Have all of this organized before time, as well as contracts ready for the dayworkers to sign.

9. Get to know the shipyard where your yacht is being refit. From building good relationships with the shipyard staff to knowing the facilities, emergency services and security provisions of the yard, the better informed you are, the better your yard period will be. By choosing the right shipyard and managing the yard period well, your yacht will be back on the water on time, on budget, and even more beautiful than ever.

Our yacht operating cost calculator is now on it’s third major revision. We start with actual yacht expense data from our yacht management accountants and then generate formulas to extrapolate out the budget for a wide range of yachts. We have been providing accounting services to large yachts for the past 18 years.

Our operating cost calculator is tuned for yachts from 80 to 600 feet. We find operating variables create the largest variances for yachts smaller than 100 feet and larger than 250 feet. We have tested the numbers the most in the range from 100 to 250 feet.

Our budget calculator factors in the fuel burn for a range of engine sizes typically seen installed on yachts by length. By dragging the green “fuel dockage” slider to the right you will increase the projected fuel burn rate and therefore the budget cost for fuel. Our default position would be for a typical displacement fuel burn. Position the slider in the 60-80% range for fuel projections for planning hulls.

Our default values produce a budget number that we believe is generous to run a yacht to a high standard. Perfect is a very expensive word to use in the yachting industry where standards are already high. Moving the crew and maintenance sliders to 80% will provide an “industry best” quality of crew and give them the maintenance budget to operate to a very high standard. If you need to go over the 80% area then you may have unusually labor intensive equipment on the yacht.

Yes, our yacht operating cost calculator can output a budget suitable for this situation. Adjust the owner use to 2 (minimum value), owner slider to 0, crew slider to 10%, Administration to 10%, Fuel and Dockage to 0, Maintenance to 10% and then Capital Repairs to 0. This will remove all of the large charges associated with owner use and vessel movement but leave the essential base maintenance and insurance in place.

Lift on and float in yacht transport is a popular way to transport yachts across large ocean passage. The yachts that this service certainly applies to are ones that may not have the motoring range or structural integrity for blue ocean cruising. The cost of transporting a yacht twice per year is put into our budget once the “Fuel Dockage” slider hits 75%. If your yacht has the range we recommend self-sufficient ocean passages whenever possible. Whilst the transport companies sell their services based upon reportedly well oiled operated schedules the reality is that your yacht may stay waiting for pickup for a week or more with no compensation due. When factoring in all secondary factors of self-sufficient passages (increased fuel, maintenance, potential storm damage, crew time off, extra delivery crew) compared with transporting your yacht (insurance, potential loading / unloading damage, loss of schedule control, no work whilst underway, crew flights, crew accommodation) we believe that there is a 100% premium associated with float in transport and a 75% premium with lift on transport compared with self-powered.

Abandoned yachts crash in value. We recommend that even if you are trying to sell your yacht that you use the yacht for a minimum of two weeks per year so that systems are tested and working every six months. There is nothing worse for a yacht than not being used. If you truly are not going to use the yacht then you should sell it immediately for the first genuine offer as every dollar you put into maintenance will not be recovered at the time of the sale.

We did not build this version with sailing yachts in mind. Early in our development of this version we decided to exclude sailing yachts as a few of the major cost drivers scale very differently for sailing yachts compared with motor yachts. For example: To calculate paint costs we reviewed the surface area of over 100 large yachts and created a formula for painted surface area to length. Sailing yachts just don’t scale in a consistent way. Similarly crew numbers don’t scale in the same manner that they do for motor yachts. If there is sufficient demand we may build a sailing selector switch into a future version of this tool.

We hate to hear when yacht owners were told by their broker to factor in 10% of the purchase price to operate the yacht. This over used saying is sadly right occasionally (particularly for newer yachts in the $20-30M range)… but just because a broken watch tells the right time twice a day you shouldn’t rely upon it to tell the time. As yachts get older their capital value decreases but their maintenance costs increase. There is no way that a fixed 10% of purchase cost rule can be true… if your broker told you this rule then you need a new yacht broker… we know some good ones. 😊

Highlights from the World of Superyacht Refit in 2022

With typically so much focus surrounding the launch and delivery of newbuild superyachts, we reflect on some of the highlights from the world of superyacht refit in 2022. The refit and maintenance of a superyacht throughout its lifetime provides a significant economic impetus for the many people involved in the industry, and often a refit project can be just as thrilling as a new launch.

SY Athos: Rebirth of a Classic

At historic Dutch shipyard Royal Huisman, the classic schooner ATHOS re-emerged as a reborn superyacht following an extensive conversion project at Huisfit.

The project included the addition of new booms, new sails, and carbon rigging to improve sail management and performance, while all onboard systems were updated with a considerable amount of the interior replaced or reconfigured and updated.

Huisfit worked alongside Hoek Design, with the Dutch design firm involved in all naval architecture work to accommodate these changes. Peter Mikic Interiors was responsible for the layout and styling of the main deckhouse and for the overall guest interior decoration.

The major conversion project regularly employed up to fifty skilled people for over a year, demonstrating the catalytic impact of superyacht projects on specialised industries.

Rivergate Expansion flythrough released

We first reported on plans for a major development at Rivergate Marina & Shipyard back in early 2020, and this year the award-winning Australian facility shared a glimpse into their new $200M AUD Superyacht Hub.

Having won council approval for its much-anticipated shipyard expansion, Rivergate released a project fly-through video which has built excitement about what is to come.

Rivergate ’s development includes a A$35M state-of-the-art shiplift capable of lifting vessels of up to 3,000 tonnes and 90 metres in length, along with new hardstand space, sheds, and berthing to service multiple large yachts at the same time.

The video also demonstrates how Rivergate’s vision extends beyond heavy infrastructure upgrades, with a great deal of thought given to creating an ideal environment for workers and crew. Rivergate will become a Trade Centre for Excellence with a new 5-storey purpose-built facility featuring training rooms, offices, café, world-class crew accommodation and crew recreation facilities.

7-Month Refit of Mogambo

Originally delivered by Nobiskrug in 2012, the iconic 73.5m superyacht MOGAMBO completed an extensive seven-month refit at Dutch shipyard Feadship .

The superyacht was seen departing from Feadship’ s Makkum facilities in May, and while little has been publicly shared about the seven-month-long refit, images revealed workers on Mogambo’s top deck, which boasts an enticing jacuzzi and lounge. Work also has been completed on the floor of both her upper and main decks, which hold ample areas for entertaining and relaxing.

Additionally, our unique climate-controlled superyacht hall in Rendsburg will be at your disposal for your superyacht. Embarking on a yacht refit project can be an exciting endeavor. It allows a yacht owner to enhance their vessel’s performance and aesthetics. It is crucial however to be aware of potential hidden costs that can arise during the refit process.

At PKD we take great strides in completing our refit projects on time and on budget, which is only possible by anticipating and managing these unexpected expenses.

Here are 4 common hidden costs one might encounter during a yacht refit:

Structural Damage and Repairs: One of the most significant hidden costs that can occur is that of discovering structural damage or issues with the yacht’s hull, deck, or superstructure. During the refit process, as some areas of the yacht are being dismantled, it’s not unusual to discover an unknown issue that requires attention and repair. These repairs can quickly add up, impacting the budget.

Mechanical/Electrical Problems: As we delve into the yacht’s mechanical and electrical systems with the intention of upgrading or replacing outdated components, issues concerning the method and age of the wiring system can surface that were not initially apparent.

Scope Creep: As the refit progresses, it’s not uncommon for additional modifications or upgrades to be requested or required. These changes can lead to scope creep, expanding the original project scope and subsequently increasing costs. Developing a budget outline with figures assigned to various disciplines of the project can assist in identifying budget overages.

Have you ever hankered after a top-quality yacht, fitted out to your own requirements, but discounted the idea on the basis of cost? If so, it may be worth looking into buying one with the intention of carrying out a yacht refit and project managing the work yourself.

While many owners of larger craft hand refit work to a single yard that becomes responsible for the entire process, it can also be viable to manage a refit on a biggish boat yourself. One of the most common motivations for owners to do so is to get to know their boat and its systems better – we even came across one person who had bought a new boat with a very basic level of equipment and then fitted the equipment needed for long-distance sailing themselves for this very reason. Another popular reason is the potential for cost savings.

On the downside, even if you’re not hands-on in terms of actually doing the work, the project management aspect will be time-consuming. In addition, if things go wrong you won’t have the benefit of the knowledge base of a big yard, which is likely to have figured out solutions to similar problems encountered in the past. But it can still pay dividends.

The refit of Sea Flute

David Pedley bought his 2003 Oyster 56, Sea Flute , in Palma, Mallorca in early 2014 and brought her to the UK for a refit that he project managed himself.

“Although I could have bought a newer boat with similar equipment, it would have been a compromise,” he says, “Now I have an excellent boat that’s set up exactly as I want it, with top-quality gear, and I’m delighted with the result.”

Having completed the refit in just eight weeks, his plan is to return to the Mediterranean in the spring of 2015, before setting off on a circumnavigation in 2017 with the Oyster World Rally.

Work done included hull renovation (including a deep cut and compound polish, plus skeg repairs), an extensive overhaul to the teak deck, a new suit of Dolphin Sails in a heavy-duty DYS Dyneema double taffeta laminate and replacement of most running rigging. On the electrical front, there were repairs and modifications to the electrical system, plus new chartplotters, Raymarine CHIRP downvision sonar, radar and VHF systems. The engine was also serviced and a new bow thruster fitted.

Initially, one of Pedley’s motivations for project managing the refit was that none of the yards he approached – two large operations in Palma, plus Oyster’s Southampton Yacht Services – was able to accommodate the refit within a timescale that would enable the boat to be used in 2014.

As well as minimising the loss of sailing time, Pedley believes in retrospect that his greater input helped to reduce costs. “I saved quite a lot by getting quotes from different contractors and being able to negotiate on price,” he says.

Around 90 per cent of the work was contracted out to three different companies. “My main time input was in organising that, getting quotes and so on – I was working at least one day per week on the project,” he explains.

The long lead time on the project, which was an inevitable factor of the delivery home, meant Pedley was able to give contractors three or four months’ notice, so they had plenty of time to schedule the work.

“It would have been nice to have done it earlier, so that we wouldn’t have missed as much of the sailing season,” he says, “but we were constrained by the earliest realistic dates to bring the boat across Biscay.”

The boat had already been surveyed in Palma and, before leaving, the engine was serviced, the rig checked and the masthead wind sensor replaced. However, as is often the case with refits, not everything went according to plan and the total cost amounted to roughly double what Pedley originally expected to spend.

In particular, the deck required considerably more work than anticipated. In the boat’s previous ownership, the deck had been enthusiastically cleaned, with the result that once work started it became apparent that there was insufficient depth remaining for new caulking to be applied. The channels between the planks on the entire deck had to be routed deeper – a very labour-intensive task. There were also smaller problems with wiring and electronics, which were discovered on the delivery back to the UK.

Given the problems he encountered, would Pedley undertake a similar project again, and what advice does he have for other owners?

“I would definitely do it again and in a very similar way, but I would spend a lot more time investigating each job beforehand,” he says. “The problem is that if you discover additional problems during a refit, you’re beholden to the contractor and you’re not in a position to negotiate on the price for the extra work.

“At the outset you also have to be absolutely certain of what you want to end up with. Then you’re in a position to give contractors a very clear specification. You also have to make sure their quotes are comprehensive – I had several that appeared to be cheaper, but were short-cutting work that I wanted done, like installing new wiring and removing the existing wires.”

In terms of choosing contractors, Pedley says: “The deck was the main priority, so I specifically looked for a timber specialist and commissioned Robert Leach-Lewis of Blue Chip Marine, who did a superb job. I was impressed by his constant communication, including lots of photos throughout the work.”

For the electronics Pedley visited three companies to talk through specifications in detail, selecting companies that worked with a number of different manufacturers, so that he would be getting impartial advice. Key criteria he looked for included companies that would use their own employees for the installation, rather than contracting the work to a third party, and firms with sufficient flexibility to work around the other parts of the refit.

Do’s and don’ts

  • Don’t underestimate how long it takes to source the parts you need, whether it’s nuts and bolts or big-ticket items, this can absorb a huge amount of time.
  • Don’t be daunted by unexpected problems – you’re bound to come across some. What matters is the way you deal with them and that you have a sensible contingency in your budget.
  • Don’t procrastinate on making decisions.
  • Don’t assume that undertaking every refit task yourself will save money – there are some areas in which specialists with the right tools and experience will work ten times faster than you can.
  • Do identify the most likely bottlenecks in the work programme as early as possible.
  • Do expect the refit to be a lot more expensive and time-consuming than your initial estimates.
  • Do order essential parts as early as possible – the many different individual items that make up a yacht’s inventory are often sold in surprisingly small numbers. Even manufacturers now often hold only small stock levels and it’s not unknown for them to run out until the next batch is manufactured.
  • Do focus on the boat’s structure and key systems – you have to get these aspects right.
  • Do introduce redundancy of essential systems – this will maximise the boat’s overall reliability.

Hints and tips

  • Be organised and plan as far ahead as possible.
  • Allow a generous contingency of both time and budget.
  • If carrying out a large proportion of the work yourself, a container store/workshop near the boat will help keep you organised and speed progress.
  • Remember that spring is the busiest time of year for everyone working in the marine trades. If you’re refitting at this time of year, try to commission the work well in advance and minimise adding extra jobs to the list. Even if your contractor is able to absorb the extra work, if you’re effectively asking them to put in lots of overtime hours, the labour rate may reflect this.

ART Shipyard may be a new name in the luxury yachting industry, but its legacy in building quality vessels is well-established. With a long history in constructing commercial ships from the keel up, the Turkish boat builder has successfully transitioned into the refit sector, emerging as the largest commercial refit yard in Europe and the eighth globally.

Turkish craftsmanship and Italian design

Bee Yacht 's design integrates "luxurious styling" with "robust engineering principles", showcasing the blend of Italian flair and Turkish craftsmanship. Dragoni, with over 16 years of experience, breathed life into the interior design. "She is trendy, modern, comfortable and open to the landscape,” he says. “The overall feeling of the interior is characterised by very clear, light and elegant materials, from the light brushed oak wooden floor to the white lacquered ceiling.”

The main saloon offers ample seating and a spacious dining area, with sliding doors that ensure an easy transition to the aft deck. Low bulwarks optimise panoramic sea views, enhancing the sense of openness. The aft deck features a Jacuzzi and steps leading down to a large, fixed swim platform, providing an ideal space for relaxation and easy access to the water. For watersports enthusiasts, a tender can be stowed on the upper deck aft, and toys can be stored in the spacious lazarette, which can be accessed directly from the aft platform.

The owner's stateroom, located on the main deck, stretches the full 7.7-metre beam and boasts 2.1 metres of headroom with floor-to-ceiling windows, creating a visually expansive space. The interior colour scheme is complemented by brushed steel details and accents of blue, offering a tranquil ambience. Four guest staterooms on the lower deck incorporate dove grey leather headboards and neutral leather accents, each with an en suite bathroom.

The upper deck and sundeck are designed for guest entertainment and relaxation, equipped with amenities such as a large dining table, lounge area, fully equipped bar and seating arrangements under awnings and a large hardtop. The owner has the option to customise most of the loose furniture and soft fabrics to their preferences.

Robust engineering and long-range efficiency

With exterior design and naval architecture led by Cutolo, Bee Yacht features a strong engineering foundation with a sturdy steel hull, aluminium superstructure, stainless steel anchor chain pockets and solid teak decks. Designed for the demands of long-range cruising, the yacht boasts a range of 4,000 nautical miles at 10 knots.

This endurance is facilitated by the efficient, full displacement round bilge hull configuration and the high, “bulbous” bow, which enhances waterline length while keeping the yacht under 300GT. The functional and spacious engine room further ensures the vessel's efficiency and economy, making it both cost-effective to run and comfortable to operate, whether underway or at anchor. Zero-speed stabilisers and the high bow provide maximum protection in adverse sea conditions, enhancing stability and comfort.

With a draught of 2.3 metres, Bee Yacht can easily enter most ports and marinas and she is compliant with MCA and RINA Commercial Class standards. These features collectively give Bee Yacht significant potential on the charter market.
